To protect our customer’s commercial confidentiality, the company name, brand identity, precise shade quantities and selected packaging information in this case study have been withheld.
An established European beauty retailer selected KINODIN to develop and manufacture a private label compact root touch-up powder range for its extensive retail and e-commerce distribution network. The program included two filling sizes, a multi-shade color system and different fragrance positions. A representative production cycle exceeded 80,000 units.
The 4 g version was developed as a fragrance-free compact product, while the larger 10 g version was later upgraded with a coconut scent selected following KINODIN’s recommendation. The project required more than filling an existing powder into a standard package. Shade planning, powder performance, fragrance compatibility, packaging preparation, batch consistency and large-volume delivery all had to be coordinated within one manufacturing program.
The customer is an established European beauty retailer operating through a substantial offline retail network and a strong e-commerce channel.
Unlike a new brand testing its first product, this customer needed a retail-ready product that could be distributed across many sales locations. The order had to support central warehousing, store allocation, online fulfillment and subsequent replenishment.
Large retailers evaluate private label products differently from small online sellers. Their priorities commonly include:
The customer also had the purchasing capacity to place frequent large-volume orders. This meant KINODIN needed to develop a product system that could be reproduced consistently rather than treating each order as an isolated production run.
Compact root touch-up powder is a temporary cosmetic hair concealer designed to improve the appearance of visible roots, grey hair, uneven hairlines and exposed scalp areas.
The pigmented powder is applied directly to dry hair or visible root areas using a sponge or another suitable applicator. It provides an immediate cosmetic color effect and is normally removed during shampooing.
The compact format offers several advantages for retail consumers:
For the customer, the compact format also created a product that could be displayed easily in stores and sold through online beauty channels.
KINODIN supports private label customers with custom hairline and root touch-up powders
, shade development, packaging and large-volume production.
The customer selected two filling sizes: 4 g and 10 g.
These formats were not treated simply as a small and large version of the same item. Each played a different role within the product program.
The 4 g version was developed without added fragrance.
Its compact size made it suitable for:
A fragrance-free formula can appeal to customers who do not want their root touch-up product to interfere with perfume, shampoo or other scented hair products.
The smaller filling size also helps a retailer maintain an accessible price point while giving consumers enough product for repeated applications.
The 10 g version provided a larger capacity and an opportunity to establish a more distinctive product experience.
During development, the initial 10 g concept was fragrance-free. The customer later decided to introduce a fragrance and asked KINODIN to assist with the selection.
The larger format could support:
The fragrance decision became an important part of developing the 10 g format as a separate product rather than merely increasing the filling weight.
The 10 g formula could be developed with different fragrance directions. Instead of selecting a scent randomly, KINODIN considered how fragrance would relate to the product’s use and overall positioning.
The customer accepted KINODIN’s recommendation and selected a coconut fragrance.
Coconut was considered suitable because it can create associations with:
The objective was not to create an excessively strong perfume. A root touch-up powder is applied close to the face and scalp, so the fragrance should remain appropriate for personal use without becoming overwhelming.
Fragrance addition also required technical consideration. A scented powder must still maintain its expected color, texture, pickup and application performance.
KINODIN therefore needed to evaluate whether the selected fragrance affected:
The final coconut scent helped distinguish the 10 g product from the fragrance-free 4 g version while preserving a coherent hair-care identity.
The customer required a multi-shade range to serve consumers with different hair colors.
The program included five commercial color directions covering dark, medium, light and mature-hair needs. However, the exact shades, purchase quantities and allocation percentages remain confidential.
Shade allocation is commercially sensitive because it can reveal:
For this reason, the detailed allocation is not included in this case study.
What can be shared is that the quantities were not divided equally. The customer allocated more units to the highest-demand shades while maintaining smaller but commercially necessary quantities for additional color groups.
This is generally more effective than dividing an order evenly across every shade.
For an established retail customer, shade planning must balance several factors:
KINODIN coordinated the confidential shade allocation with production planning while preserving consistency within each approved shade.
Powder colors cannot be approved accurately from a mobile phone or computer screen alone.
Lighting, camera settings, display calibration and image compression can change the apparent color. A shade that looks correct in a photograph may appear warmer, cooler, lighter or darker when applied to the actual hair.
The development process therefore relied on physical samples and approved references.
Shade evaluation considered:
Dark shades must provide coverage without looking excessively heavy. Medium and lighter shades require careful undertone control so they do not appear red, yellow or unnatural. Shades intended for grey or mature hair require a different balance from conventional black and brown products.
Once a shade was approved, the physical sample became a production reference.
A representative production program across the two filling sizes exceeded 80,000 units.
The exact total and shade-by-shade quantities remain confidential. However, the scale required coordinated preparation of:
Large-volume production creates a different level of risk from small private label orders. A minor color variation or packaging error can affect thousands of retail units.
KINODIN therefore treated the project as a controlled production program rather than a simple filling order.
Quality control was applied at several stages to support large-scale and repeat production.
Important checks included:
The fragrance-free and coconut-scented materials also needed to be managed separately to reduce the possibility of odor transfer or production confusion.
For repeat orders, retaining approved samples and production records is especially important. Consumers expect a shade purchased from a later batch to match the product they used previously.

The finished products were prepared for large-scale distribution rather than individual parcel shipping.
Retail distribution requires packaging that can move efficiently through several stages:
Master cartons were marked according to product size and shade so warehouse teams could identify and allocate inventory efficiently.
Palletized preparation helped organize the shipment and protect the cartons during handling. The scale of the shipment also demonstrated KINODIN’s ability to coordinate high-volume hair concealer orders within a defined delivery schedule.
The customer’s repeated orders indicate that the product has moved beyond initial market testing.
Several factors support the continuing cooperation:
The formulas, shades, packaging and packing specifications can be reproduced for replenishment orders.
The 4 g fragrance-free product and 10 g coconut-scented product serve different consumer and pricing positions.
Production follows the customer’s actual commercial requirements rather than an equal but unrealistic shade split.
KINODIN can coordinate tens of thousands of multi-shade units within one production program.
The customer accepted KINODIN’s coconut-fragrance recommendation, demonstrating a relationship that extends beyond basic order execution.
The finished goods are prepared for warehousing, store allocation and e-commerce fulfillment.
This case demonstrates that a successful root touch-up powder program requires more than selecting a compact and printing a logo.
Private label buyers should determine:
A smaller brand may begin with one filling size and a focused shade range. An established retailer may require several formats, broader color coverage and much larger production quantities.
The product plan should reflect the customer’s sales channel and consumer profile rather than copying another brand’s shade allocation.
