The Client Challenge: Cover Gray Hair Without an Abrupt, Artificial-Looking Change
The brand was not trying to build a conventional salon color range. Its target consumer wanted gray hair to look less prominent but did not want a sudden visual change that made the use of hair dye obvious. This concern was especially relevant for men who wanted one practical product for the scalp hair, sideburns and beard.
The product therefore needed to be positioned as a gradual-looking gray coverage routine rather than a promise to reverse gray hair biologically. The difference is important: the formula deposits or develops color on the hair, while the brand experience emphasizes a more discreet transition through controlled, repeated use.
The commercial insight was not simply “make gray hair black.” It was “help consumers manage gray visibility without making the change feel obvious.”
A Different Position from a Traditional Multi-Shade Color Shampoo
| Development factor | Conventional color-shampoo range | This private label project |
|---|---|---|
| Portfolio strategy | Multiple shades and broad consumer choice | One black hero SKU |
| Primary message | Fast color transformation | Gradual-looking gray coverage |
| Use areas | Mainly scalp hair | Hair, sideburns and beard |
| Packaging language | Hair-color treatment | Premium men's grooming routine |
| Manufacturing focus | Shade range management | Black shade, pump function and repeat-order consistency |
Step 1: Define the Product as Botanical-Based Gray Coverage
KINODIN developed the project around a botanical-based color system. The formula direction supported a shampoo-like application format while its primary commercial function remained gray coverage. For technical and regulatory accuracy, the project was not described as restoring natural melanin production or permanently reversing gray hair.
The approved benchmark defined the black shade, product appearance, texture, odor and applicable quality criteria. Any botanical ingredient story needed to remain consistent with the actual ingredient list and destination-market label.
Step 2: Balance Color Performance with Shampoo-Like Handling
A gray coverage shampoo must spread through resistant gray areas while remaining practical to rinse according to its approved directions. Viscosity affects pump delivery, spreading and contact with short hair or coarse beard fibers. If the product is too thin, application control can suffer; if it is too thick, the pump may deliver poorly or leave excessive residue inside the bottle.
Development therefore considered the complete use sequence: pump, distribute, maintain the approved contact time and rinse. The exact instructions and any required allergy-alert or patch-test wording must match the finished formula and target market.
Step 3: Develop for Both Hair and Beard Use
Hair-and-beard positioning gave one product more than one grooming use case. It also required careful communication because facial application brings the product closer to the skin, eyes, lips and nostrils. The brand's directions needed to state where and how the product could be applied, which areas to avoid and how to rinse it correctly.
KINODIN did not treat scalp hair and beard hair as identical. Shorter beard fibers, coarse texture and closer skin contact can change spreading and visible color development. The finished directions and consumer testing strategy therefore needed to reflect the dual-use concept.
Step 4: Build a Premium 300ml Pump Package
KINODIN supplied the square amber bottle and black pump used for the 300ml product. The combination moved the visual identity away from a conventional dye tube and toward a premium men's shampoo or grooming product.
Packaging development included bottle-neck and pump fit, dip-tube length, pump priming, output with the actual formula, closure condition and finished-pack appearance. The square bottle also required controlled label alignment because a visibly tilted label is more noticeable on a flat front panel.
For shipment, the pump needed appropriate protection against accidental activation. The final transport configuration depended on the selected pump lock, carton and shipping method.
Step 5: Keep a One-Shade Hero SKU Operationally Clear
The brand selected only black rather than launching a broad shade range. This simplified component planning, artwork control and finished-product inventory. It also allowed the customer to focus its content and consumer education on one central problem: making gray hair and beard areas look more uniform without an abrupt change.
A one-shade strategy does not eliminate color control. Each batch still needs to be compared with the approved black benchmark, and a later dark-brown extension would require a separate shade-development and stability program.
Step 6: Convert the First Production into a Repeat-Order Standard
After the initial project progressed to repeat orders, the approved product and packaging became the manufacturing reference. KINODIN used the confirmed formula code, black shade benchmark, 300ml fill, bottle, pump, label position and carton configuration to support batch-to-batch continuity.
Repeat production is where apparently small changes become visible. A different pump output, viscosity shift, label position or black tone can alter the consumer experience even when the product name remains unchanged. Retained references, production records and in-process checks therefore remained important.
Quality-Control Priorities
| Control layer | Typical review | Purpose |
|---|---|---|
| Formula identity | Approved botanical-based color-system code and raw materials | Protects product traceability |
| Shade consistency | Bulk appearance and applicable hair-tress comparison | Maintains the approved black result |
| Physical properties | Appearance, odor, viscosity and applicable specifications | Supports application consistency |
| Pump system | Fit, dip tube, priming, output and visible leakage | Supports reliable dispensing |
| 300ml filling | Approved fill target and in-process monitoring | Maintains net-content consistency |
| Finished pack | Label alignment, code legibility, pump protection and carton condition | Protects premium presentation |

- A botanical-based gray coverage shampoo positioned around gradual-looking change;
- A dual-use concept for hair and beard grooming;
- A KINODIN-supplied 300ml square amber bottle and pump system;
- An approved benchmark transferred into repeat-order production;
- Clear claims boundaries without unsupported formulation or gray-reversal promises.
Frequently Asked Questions
What size and shade were produced?
The confirmed project used a 300ml bottle and one black shade.
Was the product developed for both hair and beard use?
Yes. The private label concept covered scalp hair, sideburns and beard areas, subject to the finished product's approved directions and warnings.
Did KINODIN supply the bottle and pump?
Yes. KINODIN supplied the square amber 300ml bottle and its pump system.
Is this an ordinary cleansing shampoo?
It uses a shampoo-like application format, but its central product function is gray coverage. Formula classification and label wording must match the exact finished product.
Does the product restore natural melanin or reverse biological graying?
No such claim is made. This case describes cosmetic gray coverage and a gradual-looking change in hair appearance.
Can additional shades be developed later?
Yes. A dark-brown or other shade could be evaluated as a separate development project with its own benchmark, stability, artwork and production controls.
